The mechanism
Value doesn't come from cubing better. It comes from cubing before the decision locks.
A distribution operation plans in cartons, pallets and trailers, and commits to appointments and freight tenders in those same units days ahead — but is fed a demand signal denominated in order lines. Every decision has a point past which knowing the cube is worthless: the trailer is ordered, the appointment is booked, the temps are called, the corrugate is bought.
Where cartonization happens today
- 1 Box lead times run in weeks. Order the wrong size mix and the popular carton runs out — which is where much of the excess cube is actually born.
- 2 A five-day requisition and a four-hour panic call are different rates for the same person.
- 3 A dock slot with your customer, not a booking with your carrier. In retail replenishment it is requested against the PO's must-arrive-by date, days ahead, because slots are scarce — and the request form asks for pallet and case counts. Who books it moves the timing: on truckload into a compliance-heavy account the shipper books first, so it locks before the tender; on LTL the carrier often books it after pickup, which pulls it later. Either way the counts on that form are estimates today, and a wrong one is a reschedule, a missed window, an OTIF failure, or a truck accruing detention. C
- 4 Density-derived since 19 July 2025. Declare an estimate and the carrier reweighs, reclassifies and bills you the difference plus a fee. Early cube is now, literally, billing accuracy.
Logarithmic — six weeks to ten seconds on one axis. Each bar spans the range stated beside it; minutes and seconds are drawn at their order of magnitude. Nine of the twelve bars finish left of the wave line: committed before anybody computes the cube.
Everything above the wave line is decided blind — and in B2B that is the overwhelming majority of the cost the cube number could have influenced.
And the value is lumpy, not linear.
Pallets, trailer positions and dock slots are integers. A 6% cube improvement is worth nothing at all until it crosses a threshold — and then it is worth an entire trailer. Business cases have to be built on threshold crossings, not average percentages.
This is also the honest reason small pilots underwhelm: at low volume you rarely cross a threshold. We would rather tell you that now than after the pilot.
